The truth layer
Recorded consultations created an objective record of the room. Without that record, coaching is still a memory exercise.
Baltimore Practice did not add a new lead source or a new procedure. It made the consultations already on the schedule visible, coachable, and measurable.
Like most practices, Baltimore Practice could see booked versus not booked.
That tells you how the month ended. It does not tell you why.
When a patient left without scheduling, the explanation depended on memory.
Those labels are useful operationally. They are not enough to coach from.
The practice could not consistently hear which questions were going unanswered, which explanations were working, or whether the same conversational gap was repeating across multiple patients.
The month-end report named the result. It never named the conversation that produced it.
So the first change was not a new talk track. It was visibility.
The team began recording consultations.
That created something the practice had never had at scale: an objective record of the real patient conversation.
The good consults became visible. The difficult consults became visible. The consults nobody remembered by the end of the week became visible too.
That matters because improvement starts with reality. A remembered conversation is filtered through hindsight. A recorded conversation preserves the actual question, actual response, actual pause, and actual moment where momentum changed.
Nothing about the schedule changed in those first weeks. The same rooms. The same counselors. The same patients already on the calendar.
During the early phase, the point is not to overwhelm the team with corrections. It is to learn how the practice really communicates.
Once enough consultations accumulate, the value changes. The practice is no longer reviewing one story at a time.
Conversion Intelligence starts revealing repeated behaviors and repeated friction.
Which objections keep appearing? Where do conversations slow down? What do stronger consults sound like? Which answers help a patient keep moving? Where is the team already excellent?
This is where coaching can become specific.
That is a very different kind of coaching. It points at a real question the team already hears, and at a real answer a colleague already uses.
Live Consult Coaching brought part of the feedback loop into the room.
Instead of discovering every missed concern in a review meeting later, counselors could see important unresolved items while the patient was still there.
The counselor remained in control. The technology did not replace the conversation. It simply helped the team close gaps while those gaps could still be addressed.
Meanwhile, recorded consultations continued to show whether the team was actually using what it had learned.
That is the piece most training programs cannot measure. Did the coaching make it into the next consultation?
With the consult visible, the practice could find out.
At 90 days, conversion moved from 29% to 43%. That is a 14-point increase in conversion rate.
The result belongs to this practice in this period. It is not presented as typical, and it is not a promise that another practice will see the same number.
The useful lesson is the mechanism. The practice did not need a different patient population to start improving. It needed to see the consultations it was already having.
None of the pieces did the work alone. The system worked as a loop.
Recorded consultations created an objective record of the room. Without that record, coaching is still a memory exercise.
AI and practice data turned individual consults into patterns a team can act on, instead of one story at a time.
Live and human coaching helped the team act on the patterns while EyeAdvisor kept measuring what happened next.
See the conversation. Find the pattern. Coach closer to the moment. Then measure whether the next consult changed. That is the 90-day story, not a feature list.
